Eco arena: What is an Engineering Change Order (ECO)?

What is an Engineering Change Order (ECO)?

This article defines engineering change orders (ECOs) and describes the role they play in new product development (NPD) and manufacturing.

Engineering change order (ECO) definition

An engineering change order (ECO) is a document that specifies either new product design details or proposed changes to existing products. ECOs provide a list of all the components, assemblies, and other documents that are affected. The engineering change order is sent to all key stakeholders (change control board or “CCB”) including engineering, quality, procurement, manufacturing, and external design teams or supply chain partners in many cases. Every CCB member is responsible to determine the impact of the change order and whether the ECO can. be implemented as planned and on time. CCB members will approve or reject the change and when all CCB members have approved the ECO, then it can be acted upon.

The role of ECOs in engineering change management

The change process starts when someone identifies an issue that may need to be addressed with a change to the product. It ends when the agreed-upon change is implemented. ECOs are used in between to summarize the modifications, finalize the details, and obtain all necessary approvals.

Key Stages of the engineering change process:

  1. Issue identification & scoping:

Someone identifies a problem or issue and determines that it may require a change. The scope of the issue and its possible impact are estimated.

  2. ECR creation:

An engineering change request (ECR) is created to examine the necessity and feasibility of the change, to identify parts, components, and documentation that might be affected, to estimate costs, and to list the resources required to implement the change.

  3. ECR review:

The ECR is circulated for review and discussion among key stakeholders and is modified as needed.

  4. ECO creation:

Once the ECR is approved, an engineering change order (ECO) is generated, which lists the items, assemblies, and documentation being changed and includes any updated drawings, CAD files, material disposition codes, standard operating procedures (SOPs) or manufacturing work instructions (MWIs) required to make a decision about the change.

  5. ECO review:

The ECO is then routed to a change control board (CCB) made up of all stakeholders (including external partners when appropriate) who need to approve the change.

  6. Approval Notification:

Once the ECO has been approved, the affected individuals are notified that the engineering change should be implemented.

  7. Change implementation:

Those responsible for implementation use the information in the ECO to make the requested change. While an engineering change order is used for many changes, some companies will use other types of changes as well. These include manufacturing change orders (MCOs) and document change orders (DCOs).

ECO benefits

While you may groan at the prospect of pulling together another set of documentation, an ECO is a critical part of keeping product development on track and making sure product information is accurate. A good ECO contains the full description, analysis, cost, and impact of a change, and a good ECO process ensures that all stakeholders have bought into the change. Having an organized method of handling product changes reduces potential design, manufacturing, and inventory errors, minimizes development delays and makes it easy to get input from different departments, key suppliers, and contract manufacturers.

Following good ECO practices also makes it easy to document a full history of what changes have been made to a product and when they occurred. In industries with regulatory requirements, like the medical device industry, having a full history of every change to a product is mandatory. (Depending on the industry, change orders and even the change process itself may be audited by a regulatory body.) Keeping a record of product changes will also help you debug any problems that occur after your product launches. The task of identifying and fixing the root cause of any problem is easier when you have a complete product change history.

Without a clear ECO process in place, making a change to a product can set off a chain of costly, time-consuming, and avoidable events. Take a part switch that happens late in the development process. Engineering may tell manufacturing to be aware of the new part, but if that information is never conveyed to the purchasing department, the old part will be ordered. When the components arrive, manufacturing will not be able to assemble the product, and its launch will be delayed until the new part is obtained (most likely with some rush charges incurred along the way).

Engineering change orders make it possible to accurately identify, address, and implement product changes while keeping all key stakeholders in the loop and maintaining a historical record of your product. Without them, miscommunications occur that lead to delays, incorrect purchase orders, and improper product builds.

Engineering Change Orders: Paper-based vs. electronic software systems

Area
Managing ECOs
With Paper/Manila Folders
Managing ECOs
With Electronic Systems
Cycle Time
  • An ECO is normally reviewed by one person at a time or in a joint in-person meeting
  • If multiple copies are distributed, edits must be consolidated and reviewed again
  • Paper ECO can be misplaced
  • ECO review can be a long process (weeks)
  • ECO can be reviewed by multiple people via electronic distributions
  • All edits are made to a single version, so no consolidation is needed
  • ECO is always available online
  • ECO reviews are accelearted
Signature Process
  • Early approvers won’t be aware of edits, necessitating additional rounds of review
  • Official approval disappears if the ECO file is lost
  • Harder to maintain a clean, complete history of changes
  • All approvers sign off on the same set of documentation
  • Electronic signatures are 21 CFR part 11 compliant, a requirement for the medical device industry
  • Automatic maintenance of clean history for audits
Issue Resolution
  • Individuals need to be tracked down to resolve problems
  • May need to wait for change control board (CCB) meeting to review and discusses with other affected teams
  • People’s comments can be viewed, so hold-ups can be quickly resolved
  • Can easily see who hasn’t signed and request approval electronically
Package Format
  • Large paper file of documents and drawings must be printed
  • Tedious and labor-intensive to pull together information from many locations
  • Electronic documentation is environmentally friendly
  • Easy to create and access ECO when managed in the same system as underlying product information

Conclusion

Companies need to be able to adapt quickly in today’s constantly changing environment, and often that means making changes to their products. Engineers make modifications during development and production with the intent of adding functionality, improving manufacturing performance or addressing the availability of a particular part.

To make sure proposed changes are appropriately reviewed, a solid process is critical—especially if members of your product team are scattered across multiple locations (for instance, design engineers in Boston, the manufacturing team in Texas, and component manufacturers all over the world). At the heart of a solid engineering change management process is the engineering change order. Read about five fixes that can help improve engineering change management.

Interview with iFoxy: Captain of Everkey.com

by
esxx_

|
Thu, Sep 01

Okay! Hello and thank you for taking some time to answer my questions today! Would you like to start by introducing yourself to our readers?

«I am iFoxy and I am the current captain of Everkey. «

Okay. First off: Congrats on getting into Master Tier! Incredibly well played in the Challenger Cup. What do you think made you guys stand out from the other teams in the end?

«Honestly, I don’t know. At the end of the day.. I guess we just played a bit better than the others. We played many very, very good teams and anyday this could have went anywhere you know? I think in the end we just made less mistakes than the others and just had a good day. Seem maybe other players had an off-day but we just had a great day and great plays. I hope we will be able to keep playing like that.»

Interesting, amazing performance you had that day indeed! Well, onto the next question: You being the captain, how much influence do you think you had over the performance of your teammates?

«I mean, we kinda all share a thing and that kinda stuff, like: I’m listed as captain but we really don’t have a hierachy and everybody just does their job and do what they should be doing. So we’re not like: Oh you’re captain you should be managing everything and it’s more or less like: We’re all working together to make what is best for the team.

Yes, I think that is something very important for the sake of the team. Next up: What did it feel like when you guys knew you’re going to play in Master? Surely the hype must have been real!

«Uhm well, it was very loud! I think also because only three of our players have been in Master before. Now we also got  Ninjatim- and Unknown- on the team as well. But yeah, it was very hyped up — very loud and I think we were all very happy when we won.

Absolutely, I can only imagine! Do you think you’ll be able to stay in this Master Division for longer? What are your goals for the next few cycles anyway?

Our goal is going to stay in Master Tier — even reach the Top 5 of Master in the future. That’s going to need a lot of practise though, especially because TechnoWubs doesn’t have much time at the moment — having to drop down to sub which really got rid of some chemistry. And since no one has chemistry with the new guys yet, it’s going to take a bit of time but we are certains that we’ll get good together soon.

Yeah, will definitely require a lot of practising and scrimming, I’d imagine. But well, Ending it up here: what is your advice for all the new teams and players out there? What do you think is the most important part of this game to get good and climb the ladder?

Well, whenever you’re playing with your team you have to utilise everbody in the arena. There are a lot of good players that are good on their own and anyday they could be considered a «Master Player» but the problem is: many people don’t want to utilise their teams and that’s where the chemistry comes in — so it’s a bit of both: You have to want it, be willing to train while also having teammates that are on the same page — that wanna get better and be in that spot.

That sounds like very good advice, especially for new teams coming into the League! Well thank you very much for answering and I wish you the best for this season!

«It has been my pleasure!»

Analysis by _esxx

in an hour Fireballs vs. Legionaries:
After having to play the start of the season with League Substitutes, Fireballs got ranked in Gold tier after playing in Diamond and Master tier in previous seasons. They will now be trying to fight themselves up the ranks once again with Legionaries being the first hurdle in their way. Staying 3-0 in their first matches as a team, they are a force to be reckon with.

in 2 hours BlueFire vs. droid
Team droid, a team currently ranked in Gold tier, though finishing in high Platinum last season, is going against BlueFire, a new team with veteran players with Seasons of experience in the Platinum and Diamond ranks. With BlueFire standing 5-2 and droid 4-2 in terms of wins and losses, they’ve already shown that they are definitely worthy of their ranks — maybe even enough to strike for more!

in 2 hours Lite vs Skull Breakers
Lite, a returning team from last season, though sitting out the first few weeks, have already shown in their first game what they are capable of doing. Skull Breakers, a team also formed last season, are currently standing 3-3 in terms of a Win-Loss ratio and are now looking to break out of the Bronze into the embattled Silver tier!

Season 6 starts off strong

by
Blank56

|
Tue, Aug 09

With the beginning of season 6 under way we have already seen some of the top teams disband and the players forming new teams which means this season the throne is really up for the taking and this season there is no clear winner. In NA most teams have reformed or disbanded, In EU the master tier will really be a fight and up for grabs now without a master bracket, and in OCE for the first time since season 2 Leviathan has lost their master star I wonder if they will reclaim it or maybe we will see another challenger step in to steal it away. With a 30% increase in teams in the first two weeks of the season alone we will see a lot of new faces and new potential being brought into VRML. If you plan on participating make sure to to join the Echo Arena VRML discord server https://discord.gg/VRML and hopefully we will see you in the arena!

On April 23, volunteers cleaned up the area around the Samara Arena stadium. More than 250 representatives of 13 companies and organizations — members of the regional office of the National Council for Corporate Volunteering (NCVC) took part in the clean-up.

The action was also supported by representatives of the Polytechnic University. A group of first-year students of the Faculty of Civil Engineering and Technology actively involved in garbage collection. And the members of the student council acted as volunteer curators organizing the work of groups in different areas. The Head of the Practice Sector of the Office for Work with Industrial Partners became the coordinator of the students of the flagship university Evgenia Kharitonova .

Subbotnik was held in the format of an ecological game. For each collected bag with a certain type of waste, the participants received points. Plastic, which decomposes in nature for hundreds of years, was rated the highest. Such waste will be sent for recycling for recycling.

The student team of the Polytechnic University took second place in the competition, losing only to the team of the regional public organization «Environmental Control of the Samara Region». The winners excelled in collecting oversized garbage, removing not only 15 bags of plastic from their site, but also fragments of the barrier, road signs and other remains of last year’s construction site. Third place went to Philip Morris International in Russia.

In total, corporate volunteers collected 350 bags of garbage, as well as oversized garbage with a total weight of more than 3.5 tons.

After the community work day, the volunteers were able to refresh themselves with porridge from the field kitchen and visit the Samara Arena stadium with a tour. And on the training field there was a master class from the football club «Wings of the Soviets».

– The start was successful: we helped prepare the area around the main stadium in Samara for the new football season. And most importantly, the participants of the action, employees of different companies felt how great it is to do good deeds together. I am sure that their energy will allow us to carry out many new actions, and the example will be contagious — and the number of volunteers in the Samara region will grow with each project, — summed up Anna Bushlyakova , Chairman of the NSCR Regional Office, Regional Corporate Affairs Manager for Philip Morris International in Russia.

Note that the Polytechnic University became a member of the National Council for Corporate Volunteering at the end of 2018. Currently, more than 30 largest companies in Russia are members of the council, including Rusal, Norilsk Nickel, Gazprom Neft, Nestle, Russian Machines, LG and others.
